Part of our guide: AI Calling Cost in India: Pricing Models, Real Numbers and ROI

Key takeaways

  • Monthly ROI = (monthly gain − monthly cost) ÷ monthly cost. Payback in months = setup fee ÷ monthly net gain.
  • Start with break-even: monthly cost ÷ profit per sale tells you how many extra sales cover the bill.
  • Count only gains you can trace: extra sales, hours genuinely redeployed, losses actually avoided.
  • Every example here is hypothetical. Replace the assumptions with your own numbers, then confirm them with a holdout test.

AI calling ROI is simpler to estimate than most people expect: what extra profit and saved time the calls produce each month, minus what the calls cost, set against the one-time setup. The hard part is honesty about the inputs. This guide gives you the formula, a step-by-step method and three hypothetical examples built on our real plan prices, including one where the numbers do not work.

What is the formula for AI calling ROI?

AI calling ROI is monthly gain minus monthly cost, divided by monthly cost. Monthly gain is extra sales multiplied by profit per sale, plus the value of hours you redeploy, plus losses avoided. Monthly cost is your plan, numbers and GST. Payback is the one-time setup fee divided by the monthly net gain.

Written out:

  • Monthly gain = (extra sales × profit per sale) + (hours redeployed × loaded cost per hour) + losses avoided
  • Monthly cost = plan minimum or actual usage + phone numbers + GST (or pre-GST if you claim input tax credit)
  • Monthly ROI = (monthly gain − monthly cost) ÷ monthly cost
  • Payback (months) = setup fee ÷ (monthly gain − monthly cost)
  • Break-even extra sales = monthly cost ÷ profit per sale
  • 12-month ROI = (12 × monthly gain − setup − 12 × monthly cost) ÷ (setup + 12 × monthly cost)

Use profit per sale, not revenue. A ₹40,000 course with ₹20,000 of contribution after teaching and marketing costs is worth ₹20,000 in this formula, not ₹40,000.

Where does the gain come from?

Mostly from speed and coverage. In a study of 2,241 US companies published in Harvard Business Review, firms that contacted a web lead within an hour were nearly seven times as likely to qualify it as firms that made contact an hour later, as summarised by SmartCompany. It is US data from 2011, so use it as direction, not as a number for your spreadsheet. The practical point: an AI agent calls every new lead within minutes, including the ones that arrive at 9 pm, and that is where most extra sales come from. Our guide to calling every lead with outbound AI covers the mechanics.

How do you work out AI calling payback, step by step?

Work out AI calling payback in seven steps: record your baseline, cost the plan, find break-even, estimate the change conservatively, value redeployed time, calculate net gain and payback, then test the result with low and high cases. The whole exercise fits on one sheet and takes under an hour with your own data.

  1. Record your baseline. Leads per month, share reached today, time to first call, conversion rate, profit per sale.
  2. Cost the plan. Pick the plan whose minimum fits your volume; add numbers and GST. Our pricing page lists every plan, and our pillar on AI calling cost in India shows how to estimate minutes.
  3. Find break-even. Monthly cost ÷ profit per sale.
  4. Estimate the change conservatively. Only extra leads reached (or reached sooner) multiplied by your existing conversion rates. Do not assume AI calling improves closing.
  5. Value redeployed time. Hours your team no longer spends on first calls, only if those hours go to selling or replace overtime or a hire.
  6. Calculate net gain and payback. Monthly gain − monthly cost; setup ÷ net gain.
  7. Run a low and a high case. If the low case still covers the cost, the decision is easy. If it does not, a pilot is the right next step.

Worked example 1: a real-estate developer (hypothetical)

Hypothetical. In this example, a developer with two plotted projects would need only about one extra booking every three months to cover the cost of AI calling, because profit per sale is high. The real uncertainty is not the maths but attribution and timing: plot sales can close months after the first call.

Assumptions (all hypothetical):

  • 2,500 leads a month from Facebook and Instagram ads, on our Growth plan with two numbers: ₹39,000 + ₹7,020 GST = ₹46,020 a month; setup ₹50,000 + ₹9,000 GST = ₹59,000.
  • Profit per plot booking: ₹1,50,000.
  • Today the team reaches 50% of leads within a day. With AI calling every lead within minutes, assume 70% are reached.

Break-even: ₹46,020 ÷ ₹1,50,000 = 0.31 bookings a month.

Case (hypothetical) Extra leads reached Site-visit rate Visit-to-booking Extra bookings Gain Net monthly Payback on setup
Low 250 4% 3% 0.3 ₹45,000 −₹1,020 Roughly break-even
Base 500 6% 5% 1.5 ₹2,25,000 ₹1,78,980 About 10 days

Base-case monthly ROI is ₹1,78,980 ÷ ₹46,020, roughly 389%. Even so, we would present the low case first: it shows the plan roughly pays for itself on very modest assumptions. For real-world context, with Koravi Developers, a plotted-development company in North Karnataka, our agents call enquiries in Kannada, Hindi and English and book site visits; each project has its own agent and locked facts so prices never mix between projects. See our AI calling for real estate page for the full flow.

Worked example 2: a coaching institute (hypothetical)

Hypothetical. Here, a coaching institute on our Starter plan needs about 1.5 extra enrolments a month to break even. One extra enrolment does not cover the cost; four would pay back the setup in about two weeks. Redeployed counsellor time helps, but only if those hours actually go into selling.

Assumptions (all hypothetical):

  • 1,200 enquiries a month. Starter with one number: ₹26,000 + ₹4,680 GST = ₹30,680 a month; setup ₹25,000 + ₹4,500 GST = ₹29,500.
  • Course fee ₹40,000, contribution per enrolment ₹20,000.
  • Counsellors no longer spend about 60 hours a month on first calls. For a sense of scale, Indeed India reports an average telemarketer base salary of ₹16,702 a month (updated May 2026); over roughly 208 working hours that is about ₹80 an hour before overheads. Counsellors usually cost more, so we assume ₹120 an hour loaded: 60 × ₹120 = ₹7,200.

Break-even: ₹30,680 ÷ ₹20,000 = 1.53 enrolments a month (or 1.17 if you count the ₹7,200 of redeployed time).

Case (hypothetical) Extra enrolments Sales gain Time value Net monthly Payback on setup
Low 1 ₹20,000 ₹7,200 −₹3,480 Does not pay back
Base 4 ₹80,000 ₹7,200 ₹56,520 About 2 weeks
High 8 ₹1,60,000 ₹7,200 ₹1,36,520 Under 1 week

Over 12 months, the base case gives a gain of ₹10,46,400 against a total cost of ₹3,97,660 (setup plus 12 months), a 12-month ROI of about 163%. Our page on AI calling for coaching institutes shows typical call flows for admissions enquiries.

Calls, minutes and appointments: the ROI maths starts with counting what actually happens each month.

Worked example 3: COD confirmation calls that do not pay on their own (hypothetical)

Hypothetical. In this example, a D2C brand uses AI calls only to confirm cash-on-delivery orders before dispatch. At 4,500 orders a month and ₹180 per returned order, calls would need to cut returns by about 5.4 percentage points to break even. A 3-point cut would lose money on this measure alone.

Assumptions (all hypothetical):

  • 4,500 COD orders a month, each confirmation call about 45 seconds (two 30-second pulses, so one billed minute): about 4,500 minutes, inside our Growth plan's 5,000-minute minimum. With one number: ₹37,000 + ₹6,660 GST = ₹43,660 a month.
  • Return-to-origin (RTO) rate today: 25%, or 1,125 orders. Cost per RTO (shipping both ways, handling, packaging): ₹180.

Break-even: ₹43,660 ÷ ₹180 = about 243 fewer RTOs a month, or 5.4 percentage points of 4,500 orders.

If confirmation calls cut RTO by 3 points (135 orders), the saving is ₹24,300 and the brand loses about ₹19,360 a month on this measure. The case improves if each RTO costs more, if volume is higher, if the calls also fix wrong addresses or recover cancelled orders, or if the same plan's spare minutes handle other calls. The lesson: do not buy AI calling for a single low-value task without doing this sum first. Our guide to COD confirmation calls that reduce RTO covers how to design those calls.

How do you calculate cost per lead calling?

Cost per lead calling is your total monthly AI calling cost divided by the number of leads called. Divide by connected conversations to get cost per conversation, and by booked outcomes to get cost per booking. Set the result against what you already pay per lead in advertising to see how much calling adds.

Using example 1: ₹46,020 ÷ 2,500 leads = ₹18.4 per lead. If about 1,500 of those leads connect, that is about ₹31 per conversation.

Hypothetical. Say that developer pays ₹300 per lead on Facebook ads. Calling every lead within minutes adds about 6% to the cost of each lead. Framed that way, the question becomes: does reaching leads faster and more consistently lift bookings by more than 6%?

Track these three numbers every month: cost per lead called, cost per conversation and cost per booked outcome. Our conversation insights show call outcomes and summaries, which makes the last of these easy to count.

How do you build an AI calling business case your finance team will accept?

A credible AI calling business case uses profit not revenue, includes setup and GST, shows a low case alongside the base case, states every assumption, and commits to a measured pilot with a holdout group. Finance teams rarely reject a small, measured test; they reject big claims built on unstated assumptions.

What to put on the page:

  • The cost line, in full: setup, monthly minimum, numbers, extra agents, integrations, GST.
  • Break-even in extra sales a month.
  • Low, base and high cases with every assumption visible.
  • The test plan: how long, which leads, what you will measure, and the decision rule.
  • What you will not count: for example, sales that would have happened anyway.
Pro tip

Use a holdout. Split new leads in your Google Sheet by alternate rows: AI makes first contact on one half, your current process handles the other. After four to eight weeks, compare bookings and sales per 100 leads. It is the cleanest way to prove AI calling ROI — or to find out it is not there.

Common mistakes in AI calling ROI calculations

The common mistakes are using revenue instead of profit, crediting the AI for every sale, counting saved hours that are never redeployed, forgetting setup and GST, and judging payback too early when your sales cycle is long. Each one makes the result look better or worse than it really is.

  • Revenue instead of profit. It inflates gains several times over.
  • Crediting every sale to AI. Only the difference against your holdout or baseline counts.
  • Phantom time savings. Hours saved are only worth money if they go into selling or reduce cost.
  • Leaving out setup, numbers or GST. Present the full cost line.
  • Judging too early. If sales close 60–90 days after first contact, a 30-day ROI will look worse than the truth.
  • Ignoring the minimum. You pay the plan minimum in slow months; model them too.

AI calling ROI is worth working out before you sign, and worth proving after: a break-even number, honest low and base cases, and a holdout test will tell you more than any vendor's claim, including ours. Frequently asked questions

How do you calculate AI calling ROI?

Add up the monthly gain — extra sales multiplied by profit per sale, plus hours saved that you actually redeploy, plus losses avoided — then subtract the monthly cost of AI calling. Divide that by the monthly cost to get ROI. Divide the one-time setup fee by the monthly net gain to get the payback period in months.

What is a good payback period for AI calling?

There is no universal benchmark. For businesses with high profit per sale, such as real estate or education, break-even can need less than one or two extra sales a month. For low-margin, high-volume calls like COD confirmations, it depends heavily on order volume and the cost of each return. Run a pilot and measure before deciding.

What is the break-even point for AI calling?

Divide the total monthly cost of AI calling, including numbers and GST, by the profit you make on one sale. The result is how many extra sales a month you need just to cover the bill. If that number is small compared with your monthly sales, the business case is easier to make.

How do I prove AI calling ROI to my finance team?

Run a holdout test. Split new leads into two groups — for example alternate rows in your lead sheet — and let AI calling make first contact for one group while the other follows your current process. Compare bookings, sales and cost per sale after four to eight weeks. Measured results beat assumptions.

Should I include GST in AI calling ROI?

Use the GST-inclusive figure if you cannot claim input tax credit, and the pre-GST figure if you can. Ask your CA which applies. Including GST gives you the more conservative answer, which is usually the safer one to present to a finance team or business partner.
